Why do chains keep re-infesting themselves?

The German cockroach is not a good traveller on its own. It does not march from Bangsar to Subang. What it does brilliantly is hitchhike, and a restaurant group runs a very efficient transport network on its behalf:
- Returnable crates and trays. The single biggest vector in a chain. Crates cycle between the central kitchen and every outlet, they stack warm, and the gap under a crate lip is exactly the kind of tight, dark space a German cockroach chooses to shelter in.
- Delivery cartons. Cardboard is transport and housing in one — corrugations are cockroach-sized, and cartons often sit in a store room for days before being broken down. An ootheca carries up to 40 nymphs, and it travels with the box.
- Equipment moved between branches. A chiller, a prep bench, a coffee machine relocated from a closing outlet to a new one. Motor housings are prime harbourage, and nobody inspects them before loading the lorry.
- Staff and shared storage. Less common than the other three, but real — bags, uniforms and personal items that live in a back-of-house locker at two different sites.
- The central kitchen itself. If your production site has activity, it is not one problem. It is every outlet’s problem, arriving daily by van.
This is why reactive, outlet-by-outlet treatment feels like it is failing even when each individual treatment worked. It did work. The branch was clear. Then Tuesday’s delivery arrived.
The diagnostic question. If your outlets keep taking turns having the problem, you do not have several cockroach problems. You have one, and it has a delivery schedule.

The chemistry is the same. What changes is the operating model, and it comes down to three things.

- Visibility. Head office sees the whole network, not ten separate service slips filed in ten different back offices. Without this, nobody notices that one outlet has been quietly trending upwards for three months.
Everything else — gel rather than spray, treatment outside peak hours, proofing recommendations, food-safe HACCP-certified products — is the same good practice any single kitchen deserves. It is the coordination layer that makes a group programme worth paying for.
How do you standardise across outlets?

Standardisation sounds like paperwork, and half of it is. The other half is what stops a group programme degrading into ten independent services that happen to share an invoice.
- A common treatment map per outlet format. Most chains have two or three kitchen layouts, not ten. Once you have the map for a mall kiosk and the map for a full shoplot kitchen, every new opening inherits one of them.
- Consistent station numbering. Monitors and stations numbered in the same order at every site — line, chiller run, prep bench, dry store, back door, bin bay. Reports become comparable across outlets, which is what makes ranking possible.
- One product set with a planned rotation. Same gel bait matrix and same active-ingredient rotation cycle group-wide, so you are not accidentally running one product for three years at the outlet nobody escalates.

Why does gel bait stop working?
This one catches out even well-run groups, and it is worth understanding properly because the two causes look identical from the kitchen floor.
- Insecticide resistance. The population survives exposure to the active ingredient. Classic with pyrethroid sprays, which is one of several reasons spraying is the wrong tool in a commercial kitchen — it selects for resistance while scattering the harbourage.
- Bait aversion. Different mechanism entirely. Some German cockroach strains have evolved to find glucose repellent rather than attractive, so they walk away from a sweet bait matrix that would have killed them if they had eaten it. The insecticide is fine. They simply will not touch the food it is carried in.
The response to both is the same and it has to be planned rather than reactive: rotate the bait matrix and the active ingredient on a cycle, instead of running one product until somebody notices it has stopped performing. In a single kitchen you can get away with reacting. Across a group, by the time you notice, you are re-clearing ten sites instead of one.
This is also the strongest practical argument against the outlet-level DIY that creeps into chains — the branch manager who buys a supermarket spray and treats the corner himself. It undoes the baiting programme, scatters the population into new voids, and does not show up in any report until the next service visit finds activity in three new places. - Activity per outlet, over time. Not a snapshot. The trend line is the signal; a single month’s count is noise.
- A ranked list. Outlets ordered by activity, so effort concentrates where the numbers are rather than spreading evenly across the estate.
- Open corrective actions with owners and due dates. Including the ones that are not pest control’s job — the drain cover, the door sweep, the gap behind the ice machine.
- Outstanding proofing recommendations. Tracked across visits so a RM30 fix does not get re-recommended eleven times.
- Schedule adherence. Which outlets were serviced, when, and which got missed. Gaps in a chain calendar are how a reservoir rebuilds.
- Documentation status per outlet. Which branches have a complete file for their next council reinspection or HACCP audit.
The ranked list is the one that changes behaviour. It converts pest control from a recurring cost line into an operational signal — and outlets that keep appearing at the top usually have a structural cause worth capital, not another treatment.
Building the compliance calendar
Chains carry a scheduling problem single sites do not: every outlet sits under a different local authority, with its own inspection rhythm and its own grading criteria. An outlet in KL city centre answers to DBKL; one in PJ to MBPJ; one in Shah Alam to MBSA. The bands and weightings are not identical.

The most common objection to a group clearance is that it sounds disruptive. In practice it is not, because the method does not require it.
- No closure, no evacuation. Gel bait goes into cracks, hinges and equipment voids — nothing is fogged or sprayed across open surfaces, so there is no exclusion period and the kitchen keeps trading.
- Service between services. Mid-afternoon between lunch and dinner works for most outlets; after close for 24-hour operations. Chains usually settle into a fixed weekday slot per branch.
- Geographic clustering. Three or four outlets a day in the same corridor keeps the group clearance inside a fortnight rather than dragging across two months, which would defeat the purpose.
- Prep is light. Clear the equipment voids the technician needs to reach, empty the bin bay, unpack any cardboard sitting in the store. That is roughly it.

When a chain programme isn’t worth it
Honest note, because the coordination layer is not free and it does not always earn its keep. If you run two or three outlets that do not share deliveries, crates, equipment or staff, you do not need a group programme. Put each outlet on its own annual service and skip the central reporting — you will get the same protection and pay less for it.
The programme starts making sense at roughly four outlets or more, or earlier if a central kitchen or shared supplier feeds several sites, or if you are already seeing the round-robin pattern where a different branch reports the problem each quarter. That pattern is the clearest buying signal there is. Without it, a group contract is mostly buying you a dashboard.
